Intro: Findings counts alone rarely help leadership decide what to fund or what to fix first. A stronger metrics model combines three views: coverage, risk concentration, and business translation.

Why this page exists

A mature Product Security program needs to answer three different questions:

  1. Are we applying the expected practices?
  2. Where is the technical risk concentrated right now?
  3. How do we explain progress to leadership without oversimplifying it?

Coverage metrics that actually help

Useful examples:

  • percentage of internet-facing apps covered by SAST;
  • percentage of releaseable services covered by dependency scanning;
  • percentage of containerized services producing SBOMs per release;
  • percentage of critical services with authenticated DAST or API security checks;
  • percentage of production namespaces under restricted workload policies.

Coverage is not the same as effectiveness

A service can be โ€œcoveredโ€ by a scanner and still be poorly protected:

  • the scan may be anonymous only;
  • the rules may be too weak;
  • the check may run after the release decision;
  • the findings may never be triaged.

A practical weighted risk-index pattern

Risk Index = Exposure ร— Severity Weight ร— Reachability or Exploitability Modifier ร— Asset Importance

You do not need fake precision. A 1โ€“5 scale for each factor is usually enough to support prioritization.

Practical dashboards that help

Dashboard 1 โ€” coverage

Show:

  • which controls exist for which service classes;
  • where coverage is missing;
  • how quickly coverage is expanding.

Dashboard 2 โ€” risk concentration

Show:

  • which apps or services hold the most weighted security debt;
  • which teams own that concentration;
  • whether the trend is improving or flat.

Dashboard 3 โ€” remediation flow

Show:

  • new findings over time;
  • fixed findings over time;
  • aging high-risk items;
  • exception age and exception renewal behavior.

Dashboard 4 โ€” business translation

Show:

  • risk reduced on critical services;
  • release friction avoided via earlier detection;
  • reduction in repeated misconfiguration classes;
  • adoption of preventive controls in shared modules and templates.

ROI without fake math

Avoid pretending you can perfectly calculate โ€œmoney savedโ€ for every AppSec activity.
Leadership usually needs something more honest:

  • what risk got reduced;
  • what rework got avoided;
  • what high-trust release capability improved;
  • what controls became reusable instead of one-off heroics.
