Intro: Leadership metrics are useful only when they drive a decision. A strong Product Security dashboard explains exposure, responsiveness, resilience, and trust in delivery, not just the size of the backlog.

Four metric families that matter

A compact dashboard structure

1. Coverage panel

Track:

  • services on approved golden paths;
  • critical services with threat model / design review coverage;
  • production services with logging, ownership, and baseline controls;
  • privileged repos / pipelines covered by required branch and environment protections.

2. Exposure panel

Track:

  • open critical and high findings by age;
  • exception inventory by category and expiry horizon;
  • top recurring control failures;
  • concentration of risk in a small number of teams or services.

3. Responsiveness panel

Track:

  • time to first response for reviews;
  • remediation SLA attainment by severity and business unit;
  • time to exception decision;
  • time to close incident follow-up actions.

4. Delivery trust panel

Track:

  • protected deployment paths for higher-trust services;
  • provenance / attestation / release-evidence coverage where appropriate;
  • runner and cloud identity trust-tier compliance;
  • rollback readiness for critical services.

DORA and Product Security

DORA-style delivery metrics are useful when paired with security context, not used alone.

change failure rate how many failed changes were driven by avoidable control gaps?

Metrics that often mislead leadership

Avoid using these as headline metrics without context:

  • total vulnerability count by itself;
  • number of scans run;
  • number of training completions with no behavior signal;
  • percent of backlog โ€œclosedโ€ if re-open, duplicate, or exception behavior is hiding in the numbers;
  • mean severity without looking at blast radius, asset criticality, or exploit path.

Good narrative pairs for a director pack

Each major metric should be paired with:

  • what changed;
  • why it changed;
  • what decision is needed.

Example:

Exception aging improved, but concentration worsened because two platform migrations are still missing a supported baseline. The decision needed is whether to fund that baseline work now or continue accepting repeated time-bound exceptions.
